Odoo Implementation for SMEs made easy

Odoo implementation for SMEs · end to end

Odoo implementation for SMEs, done process-first

From the first readiness question to go-live and hypercare, Lean 6 Consulting guides your SME through Odoo ERP implementation in three clear stages — so you only automate processes that are worth automating, and only customise what genuinely needs it.

Readiness assessment · gap analysis · system implementation

STAGE 01 Readiness assessment STAGE 02 Business vs Odoo gap analysis STAGE 03 System implementation Are we ready? What fits, what doesn’t? Build, train, go live

Odoo implementation for SMEs is not just about engaging someone to configure the Odoo software. Most of the Odoo implementation fails if the organisation skipped one of three questions: is the organisation ready, how far does the business actually differ from standard Odoo, and who will own the system after go-live. Our end-to-end service answers them in order, with a Lean Six Sigma lens on every process we touch — and an approach scaled to SMEs and budget-limited organisations, not enterprise programmes.

The end-to-end service

Three stages, each with a clear deliverable

You can engage us for all three, or start with the first and decide how far to go from there. Each stage ends with something you can act on, not just a slide deck.

Stage 01

Odoo ERP readiness assessment

A structured check of whether your organisation — people, processes, data and leadership — is ready to take on an ERP implementation, before you commit budget to one.

You receiveReadiness scorecard, risk register and a go / no-go recommendation.
Stage 02

Business vs Odoo gap analysis

We map how your business really runs today and compare it, process by process, against what standard Odoo does — separating what fits from what needs configuration, change or customisation.

You receiveAs-is and to-be process maps, a fit / gap register and a scoped implementation plan.
Stage 03

Odoo system implementation

Configuration, data migration, testing, user training and go-live — delivered against the scope agreed in the gap analysis, with your team trained to run the system themselves.

You receiveA live, tested Odoo system, trained users and a hypercare period after go-live.
Stage 01

Odoo ERP readiness assessment

Many SMEs buy an ERP to fix problems that are really about unclear processes, inconsistent data or missing ownership. The readiness assessment tells you honestly whether Odoo will help now, or what to fix first so that it will.

  • Short, focused engagement — interviews and a walkthrough of your key operations, sized for SMEs rather than enterprise programmes.
  • An honest answer — including “not yet, and here is what to fix first” when that is the right call.
  • A starting point for budgeting — risks and effort identified before you commit to a full implementation.

Process maturity

Are core processes documented, repeatable and followed, or do they live in people’s heads and spreadsheets?

Data quality

Are customer, vendor, product and stock records clean enough to migrate, or will bad data go in as-is?

People & skills

Who will own the system, and do key users have the time and capability to learn it?

Leadership sponsorship

Is there a decision-maker accountable for the outcome and willing to enforce new ways of working?

Scope & budget

Is the intended scope realistic for the budget, timeline and internal capacity available?

IT & infrastructure

Hosting choice, integrations, devices and existing tools that Odoo must work alongside.

Stage 02

Business vs Odoo gap analysis

The gap analysis is where implementation cost is won or lost. Every requirement is classified honestly, so you can see exactly where Odoo fits as-is, where your process should change, and where customisation is genuinely justified.

How we run it

  • As-is analysis — we document how your processes actually run today, surfacing bottlenecks and duplicated effort across departments.
  • Odoo mapping — each process step is compared with standard Odoo behaviour across Accounting, Inventory, Manufacturing and other relevant apps.
  • To-be design — improved processes are designed as swimlane maps that show who does what, and where Odoo takes over.
  • Fit / gap register — every requirement is classified and prioritised, with effort implications attached.
SALES WAREHOUSE FINANCE Confirm order Pick & deliver Invoice Follow up

Illustrative to-be swimlane: one order, three teams, no re-keying.

ClassificationWhat it meansTypical response
Standard fitStandard Odoo already does what the process needs.Use as-is. Configure and train.
ConfigurationOdoo can meet the need through settings, rules, templates or approvals.Configure during implementation.
Process changeThe business process is the outlier — often a legacy workaround or duplicated step.Redesign the process to fit Odoo’s standard flow.
CustomisationA genuine requirement that standard Odoo cannot meet, with clear business value.Scope, cost and approve separately. Keep to a minimum.

The principle behind the register: every customisation adds cost now and upgrade effort later. For budget-limited SMEs, the cheapest implementation is usually the one that changes a process rather than the software.

Stage 03

Odoo system implementation

Implementation follows the scope agreed in the gap analysis — nothing is built that hasn’t been justified, and your team is involved at every step so they can run the system after we step back.

  1. Project initiation & governance

Agree scope, roles, timeline and decision rights. Name your internal project owner and key users from each department.

  2. Configuration of core modules

Set up Accounting (including Malaysian SST tax configuration), Inventory and Manufacturing as required, according to the to-be processes — not the software’s defaults.

  3. Data cleansing & migration

Prepare and import customers, vendors, products, bills of materials and opening balances, with validation checks before and after loading.

  4. User acceptance testing

Your own team tests real scenarios end to end — order to cash, purchase to pay, production runs — before anything goes live.

  5. Role-based user training

Finance, warehouse, purchasing and production staff are trained on the processes they will actually run, so adoption starts on day one.

  6. Go-live & hypercare

Controlled cut-over, then close support in the first weeks while the team builds confidence and early issues are resolved.

Why consultants, not just configurators

A Lean Six Sigma lens on every stage

Odoo will faithfully automate whatever you give it — including bottlenecks, rework and duplicated entry. Because Lean 6 Consulting is a process-improvement practice first, we look for waste before it gets built into the system.

Find the bottleneck

As-is analysis exposes where work queues up, loops back or waits for approvals, so it can be designed out.

Remove duplicate effort

Re-keying between spreadsheets, emails and systems is mapped and eliminated in the to-be design.

Design before you build

Swimlane to-be processes become the blueprint for configuration — fewer surprises, less rework.

Not ready for a full engagement? We also run a half-day Lean Six Sigma awareness workshop for SME leadership and management teams — a practical way to align your leaders on process thinking before an Odoo decision is made.

Is this for you?

Built for SMEs and budget-limited organisations

A good fit if you…

  • Are considering Odoo and want an independent view before committing
  • Run on spreadsheets and disconnected tools across finance, stock and production
  • Have started with Odoo but implementation has stalled or over-run

  • Plain-language findings your leadership team can act on
  • Minimal customisation, and clear reasoning where it is recommended
  • Training for your users, so you aren’t dependent on us after go-live
Questions

Odoo implementation for SMEs: common questions

Do we need all three stages?

No. Many SMEs start with the readiness assessment alone, then decide whether to continue. If you already know Odoo is the right direction, you can begin at the gap analysis. The stages are designed so each one stands on its own.

Why do a gap analysis before implementation?

Because the biggest cost overruns in ERP projects come from discovering requirements mid-build. A gap analysis surfaces them early, when changing a process or scope is still cheap.

Can we implement Odoo ourselves with your guidance?

Often, yes. For organisations with capable internal staff, we can focus on the readiness assessment, gap analysis and a structured implementation plan, and train your team on the modules they will run, so you carry out the build yourselves.

Will Odoo handle Malaysian SST?

Yes — tax codes for Sales and Service Tax are configured on sales and purchase flows as part of Accounting setup, and verified during user acceptance testing.

How long does an Odoo implementation take?

It depends on scope — the number of modules, the amount of data to migrate and how much your processes need to change. The readiness assessment and gap analysis give you a realistic timeline for your situation before you commit to the implementation itself.
